Marketing wanted: Social sharing features
- RICE Score: 8.5 (would reach many users)

Engineering wanted: Database optimization
- RICE Score: 6.2 (low reach, high effort)
- Strategic Theme: Core product stability
- Decision: Q1 Roadmap

Sales wanted: SSO integration
- RICE Score: 5.8 (narrow reach)

**The results:**

- Shipped 11 of 12 planned features (vs 40% before)
- Engineering estimates improved (less context switching)

- Sales knew what was coming (better forecasting)

The lesson: Priorities are only meaningful when most things aren't priorities.

Some of them big accounts.

Here's why I'm confident it was right:

**The Requests:**

Customer 1 ($80K/year): "Can you add support for [niche use case]?"
Customer 2 ($45K/year): "We need white-labeling"
Customer 3 ($30K/year): "Can you integrate with [obscure tool]?"

(Plus 5 more similar requests)

Total revenue at risk: $380K

**Why I said no:**

**The Feature Request Analysis:**

Each request was:
- Valuable to THAT customer
- Useless to 95% of other customers
- 3-6 weeks of engineering time
- Ongoing maintenance burden

**The Opportunity Cost:**

Those 8 requests = 30 engineering weeks

What we built instead:
- Performance improvements (every user benefits)
- Mobile app (600+ requests)
- API v2 (enables infinite integrations)

Impact:
- 30% faster product = 12% better retention
- Mobile = 200 new customers in 3 months
- API = partners building what those 8 customers wanted

**The Conversation:**

Customer: "If you don't build this, we'll churn"
Me: "I understand this is valuable to you. Here's why we can't prioritize it, and here are 3 alternative solutions..."

**What actually happened:**

8 customers threatened to churn.
2 actually left ($75K lost).
6 found alternatives or adjusted workflows.

Meanwhile:
- Shipped features that drove $480K new revenue
- Improved retention by 12% (saved $290K)
- Built foundation for API ecosystem (long-term moat)

**Net impact: +$695K revenue vs -$75K**

**The lesson:**

Every "yes" is a "no" to something else.

Good product leaders say no to good ideas because they said yes to great ones.

The hardest part isn't saying no.
It's being confident enough in your strategy to disappoint customers.

"Do you have product-market fit?"

I used to answer yes or no.

Now I know it's the wrong question.

**The Old Mental Model:**

You either have PMF or you don't.
It's binary. You'll "know when you know."
Once you have it, you keep it.

All wrong.

**What 3 product pivots taught me:**

**PMF is multi-dimensional:**

Year 1: Great fit with SMB design agencies
- High engagement, low churn
- But: tiny market, low willingness to pay
- Revenue: $200K, stuck

Year 2: Pivoted to enterprise
- Bigger deals, more revenue
- But: 18-month sales cycles, 40% churn after year 1
- Revenue: $600K, exhausting

Year 3: Found the wedge - mid-market agencies
- $20K-80K annual deals
- 3-month sales cycle
- 8% annual churn
- Revenue: $2.1M, sustainable

**Same core product. Three different "fits."**

**PMF Has Multiple Dimensions:**

✅ **Engagement Fit**: Do users love the product? (Yes in all 3 years)
✅ **Monetization Fit**: Will they pay enough to sustain business? (Only Year 3)
✅ **Acquisition Fit**: Can you acquire customers efficiently? (Only Year 3)
✅ **Retention Fit**: Do they stick around? (Year 1 + 3, not Year 2)
✅ **Market Size Fit**: Is the market big enough? (Only Year 2 + 3)

**You can have some dimensions without others.**

Year 1: Strong engagement + retention, weak monetization + market size
Year 2: Strong monetization + market size, weak retention + acquisition
Year 3: Strong across all dimensions

**PMF also degrades:**

The Year 3 fit is now weakening:
- Competitors copying features
- Market becoming commoditized
- Customers expecting more

We're evolving the product again.

**The Real Question:**

Not "do you have PMF?"

But:
- "Which dimensions of fit are strong?"
- "Which dimensions need work?"
- "Is the current fit sustainable?"
- "What could break this fit?"

**Why this matters:**

If you think PMF is binary, you stop iterating once you "have it."

If you understand it's multi-dimensional and fragile, you keep optimizing.

The best product leaders are paranoid about maintaining fit, not complacent about having found it.

### Example Post 5: Building Product Culture

Joined as VP Product 18 months ago.

Inherited a broken product culture:

- Engineering shipping features nobody uses
- Customers complaining product ignores feedback
- Sales promising features that don't exist
- Product managers acting as project managers

Today: Complete transformation.

Here's what changed:

**Problem 1: No Customer Connection**

Engineers never talked to users.
PMs were order-takers.
Research meant "the founder thinks..."

**The Fix:**

- Monthly "Customer Connection Day" - whole product team watches user sessions
- Every PM required to do 4 customer interviews monthly
- Engineering rotates through support queue
- Weekly "customer insight" share in standup

Result: Feature usage up from 31% to 68%

**Problem 2: No Clear Strategy**
